The Middle-Management Disconnect: A one-page diagnostic for identifying where local incentives lose line of sight to enterprise economics and gross margin targets.

Most companies that miss their gross margin targets can point to a market explanation: input costs rose, a competitor cut prices, demand softened. Fewer can explain a second, quieter source of erosion — the accumulation of locally rational decisions that quietly work against the very numbers they were supposed to protect.

A sales manager protecting a quota. A plant manager protecting a delivery score. A procurement lead protecting a vendor relationship. In each case, the manager is typically responding rationally to the metric or incentive placed in front of them. The disconnect is not necessarily in their judgment. It can arise in the distance between a local decision and its true enterprise consequence — a distance that opens once a local measure loses line of sight to the economics it was meant to serve.

That distance is easy to miss from a financial statement alone. Reporting tends to reveal the consequence only after the underlying operating decisions have already accumulated, well after the point where they were easiest to address.

Use This Brief

This diagnostic is useful when gross margin targets are being missed without a clear external explanation. It is also useful when local KPIs look healthy while cost, inventory, freight, rework, or risk quietly deteriorates elsewhere; when discounting or concessions seem to cluster around quota or reporting deadlines; when forecasts repeatedly prove optimistic; or when unfavorable operating information reaches senior leadership later than the people closest to the issue first recognized it.

In any of these situations, the brief helps management test where line of sight may be breaking between a local decision and its enterprise consequence, identify the evidence worth assembling before drawing conclusions, and determine what deserves investigation first.
